2350943 - All About Team Goals - Goal Management v12

Symptom

  • Team Goals is a feature that allows managers to create, update and assign goals for their team members, without having to include the goals in their own Goal Plan. It effectively allows the manager to simply manage and monitor the goals they set for their team, without having to achieve the goals directly;
  • It includes all of the existing features of a “Group Goal 2.0” without forcing the Manager to share in the goal accountability (i.e. it will not appear on the creator’s goal plan);
  • Supports the ability to share assignment distribution over the team goal – effectively allowing a Manager to cascade the team goal to another Manager that may wish to assign to their team.

Prerequisites

The following options should be enabled in the Provisioning. To complete tasks in Provisioning, contact your Implementation Partner. If you are no longer working with an Implementation Partner, contact SAP Cloud Support:

  • Requires “Enable Goal Management V12”
  • Enable Generic Objects
  • Role-based Permission (This will disable Administrative Domains)
  • Version 12 UI framework (Revolution)
  • Enable the Attachment Manager
  • Enable Group Goals 2.0

Support and Partners Only: 

  1. To use Team Goals, the attribute "allow-group-goal" needs to be set to true in the Goal Plan Template;
  2. The Group Goals 2.0 feature MUST be enabled. To enable the feature, go to Admin Center > Goal Management Feature SettingsEnable Group Goals 2.0 (if not enabled you can encounter errors when MLT (Metric LookUp) is configured in your goal plan, e.g. while creating a team goal you get an error or the MLT values are not being autopopulated) - TGM-9746.

Enabling Team Goals in Admin Center

To enable Team Goals, you can navigate to Admin Center > Goal Management > Goal Management Feature settings:

  1. Enable Team Goals: Enables the team goal feature and permissions to grant appropriate access;
  2. Enable Delete Team Goals Share: Enables the ability when sharing the team goal with another user to grant them rights to delete the team goal. This was put in place to give the team goal primary owner exclusive rights to delete or to allow the co-owners the ability to delete.

Team Goals Permission

There are three primary role-based permissions associated with Team Goals:

  1. Manage Team Goals – grants permission to create, edit, delete team goals
  2. Assign Team Goals – grants permission to assign the team goal to members of your team
  3. Share Team Goals – grants permission to share the team goal with other users that may require administrative control over the team goal.

NOTE: Use of term “Goal” versus “Objective” is dependent on customer text replacement/provisioning settings.

In below example, Sara is a manager and wants to create a team goal that she can manage but not be responsible for achieving:

  1. Manager launches Team Goal (Objective) management console;
  2. The Manager then creates a “Team Goal”:
    NOTE: As of b1805, Launch Team Goal/Objective can now be found under a new Actions menu. (TGM-8962)

Manage Team Goal Action: Once you create your Team Goal, you can manage it through a series of actions:

  1. Edit: Allows you to update the team goal details. Edits made to the team goal will be reflected on the assignee’s team goal
  2. Delete: Allows the Team Goal owner to delete the Team Goal –which will delete the Team Goal from the assignee’s goal plan.
  3. Share: Allows a user to share the administrative privileges of the team goal. Those will share privileges can assign the goal to others.
  4. Assign:Allows you to assign the Team Goal to users
  5. Unassign: Allows you to un-assign the Team Goal from one or more users

Assigning the Team Goals is a two-step process:

  1. You first assign the users you wish to receive the Team Goal;
  2. You can (optionally) edit the Team Goal prior assigning to users:

  1. Sharing Team Goals allows you to share certain administrative privileges with other users/administrators.
  2. User must have the “manage team goal” permission enabled to effectively edit the goal.
  3. Deleting is only available to shared users if the switch is enabled in Goal Management Feature Settings.

FYI - If the direct report has been configured with the following read permission in the xml, direct report will be able to see the team goal of the direct manager even if it was not shared with the user/s. By default, team goals are set to public for the direct report not to be able to see the team goals this needs to be removed on the goal plan xml.

Note: Team goal can be assigned up to two level of reports. (eg. A manager can assign team goal to their direct reports and matrix reports) If the goal has to be assigned apart from the hierarchy then via search feature has to be used.

Deleting Team Goals

Deleting Team Goals allows the Team Goal owner to delete the team goal from all goal plans. This includes goal plans on which the team goal may have been assigned by another co-owner.

NOTE: Co-owners of the team goal (i.e., those to whom the goal has been shared) may only delete the goal if the following switch has been enabled. “Enable Delete Team Goals Share”.

Frequently Asked Questions

  1. What's the difference between owner and co-owner, how do you know who is who?

The Team Goal Owner is the original creator of the Team Goal. A co-owner has shared administrative privileges over the team goal and can perform standard read/update/delete actions on the team goal – if the shared owner has permissions to delete –otherwise they can only edit and read. There is no indicator currently to distinguish owner from co-owner. The UI only displays the user that created the team goal. To learn who the goal is shared with, you may visit the shared view.

  1. Will we be able to import/mass upload team goals?

Yes. When Importing Team Goal, you need to indicate the Type= OBJECTIVE_TEAM. When the team goal is imported, the “created by” for the Team Goal (i.e., the Team Goal owner) will be the login user. The following import “ACTIONS” are supported: ADD", "UPDATE", "DELETE", "ASSIGN", "SHARE", "UNSHARE", "UNASSIGN".

  1. What reporting will be available from GA? Will it just be added fields within the GM ad hoc reporting schema? Or a separate type of ad hoc report?

There is no special reporting schema for team goals nor is there a separate type of ad hoc report for Team Goals.

  1. Is this stored as a type of goal that we can report on, like group vs personal?

No. The goal is maintained like any other goal.

  1. Will this replace Group Goals 1.0 or 2.0?

No. There are no plans today to replace Group Goals 1.0 or 2.0 with the new Team Goals. The feature can be used independent of Group Goals or in conjunction with Group Goals.

  1. What happens when the owner becomes inactive? Do the team members still see the goal? Can an admin add a co-owner when the owner is inactive?

This is more likely a unique case –where the owner has not shared the team goal with anyone to co-own. In such a case and the owner was made inactive, Team Goals will operate just like Group Goals 2.0 –where the employee (team) will be able to see the assigned goal. However, only the goal creator or co-owner can see the Team goal, because the admin is not the goal creator or co-owner. In that case, the team goal will not be editable, accessible, and assignable any longer.

  1. Is this applicable to CDP?

No. Team Goals is only supported currently with Total Goal Management.

  1. Will the team goals have dynamic functionality, like assigning to all direct reports without manually adding and removing users?

No. In the assign team goal page, we display the Recipient Hierarchy (Direct Reports), and the user may select each name individually or all direct reports at one time. However, there is no support for dynamic team goal membership.

  1. Will you be able to associate Learning activities to Team Goals?

Linking learning activities to Group Goals or Team Goals is not currently supported.

  1. How an assignee can edit or delete an assigned team goal from their own goal plan?

Edit: To allow any role to edit or to not the assigned team goal or group goal in their own goal plan, it should be explicitly defined in the field definition at the XML Goal Template level:

  • cascade-update="push-down" - Group goals will be editable to the group goal owners or team goal owners and read-only to group goal members or team goal assignees.  
    cascade-update="regular" -  Group goals will be editable by group goal members or team goal assignees.

Example: The configuration below allows a role to edit "Goal" field in their own goal plan.

Delete: If an assignee or employee shouldn't be able to delete assigned team goal, ensure that the assignee has no "Manage Team Objective" permission in RBP as it is something that can't be controlled in XML template level.

  1. Can we edit a team goal from within a performance form? 

No. A team goal can only be edited from a user's goal plan, and cannot be edited inside a performance form.

  1. Are Team Goals supported on the Mobile app?

No. Team Goals are currently not supported.

  13. Can Team Goals be copied between goal plans using the "Copy from Other Goal Plan" button in the Goal Plan?

No. Team Goals cannot be copied between goal plans in the same way personal goals.

  14. Why are all the goal fields, including the hidden fields, visible on team and group goals, but not on personal/individual goals?

The team goals, as well as group goals, do not respect field permissions in goal plan XML. When creating team goals or group groups, all goal fields will appear regardless of the field permissions defined in goal plan XML.
