Symptom
When converting a Lead to Account, the error message "Sales area not valid based on organizational structure" is displayed, causing it to fail. This occurs to leads that do not have Distribution Channel and Division filled in Lead's header. Which is an expected behavior as those fields needs to be filled out first.
However, when creating a Lead via C4C UI, the Division and Distribution Channel are automatically filled according to the employee's sales data as expected. Thus, not facing the issue.
But for Leads created from external source/system, the Division and Distribution Channel are not coming filled to C4C.

Cause
When a Lead is created via the C4C UI, the system automatically fills the Distribution Channel and Division fields based on the assigned employee's sales data.
However, for Leads created through external sources or integrations (such as web forms or third-party systems), C4C does not have access to employee or organizational context, and therefore does not autopopulate these fields.
Resolution
This is expected system behavior. As a result, the fields remain empty unless explicitly provided in the payload from the external source. If these values are missing, it results in an incomplete sales area, which causes conversion errors such as "Sales area not valid based on organizational structure".
To avoid this type of error, it is recommended to ensure both the Distribution Channel and Division fields are included in the payload when creating leads from external systems.
